There is no universal answer, and anyone who says “always hire an agency” is selling something. The right model depends on your size, your team, your capacity, and how much marketing you can realistically manage. Here is an honest breakdown.
When in-house makes more sense
- You already have a specialized marketer (or team) who knows paid ads, SEO, and analytics — not a generalist wearing five hats.
- You value institutional knowledge: someone in-house lives your pricing, your service area, and your customers every day.
- You have steady enough volume and budget to keep that person busy and sharp.
- You want the fastest possible feedback loop and full day-to-day control.
The catch: real expertise across ads, SEO, creative, and analytics is expensive and rare in one person. A single in-house generalist is also a single point of failure if they leave.
When an agency makes more sense
- You need specialized skills (paid media, local SEO, CRO, analytics) without hiring and managing several people.
- You want to move faster than a new hire's ramp-up allows.
- You lack the capacity or interest to coordinate creative production, ad platforms, and reporting yourself.
- You want outside accountability and a defined scope for the technical services (paid media, SEO, tracking).
The catch: you take on vendor coordination and you must insist on ownership and access. A good agency sets up accounts in your name — Google even reminds businesses that your business information must be truthful and yours to control. If a provider won't give you account access, that is a problem.
When a hybrid model makes more sense
Often the best answer. Keep the things that need daily, inside knowledge in-house — answering the phone, booking, following up, responding to reviews — and bring in a specialist for the technical channels (paid media, SEO, tracking).
